The nursery, and getting a plant into the ground

Between a cutting taken from a mother bush and a plant that can survive in a field there is roughly a year of shaded, watered, closely managed nursery work. It is the least visible stage of tea production and one of the easiest to get wrong.

What a nursery is for

A tea cutting is a leaf, a bud and a couple of centimetres of stem with no roots at all. Getting it to grow roots requires conditions the open field cannot supply: high humidity so it does not lose water faster than it can take it up, deep shade so it is not driven to transpire, a rooting medium acid enough for tea and free-draining enough not to rot the stem, and constant attention. A commercial nursery is therefore a semi-permanent structure of shade netting or thatch over beds or over ranks of polythene sleeves, with an irrigation system and somebody walking it daily. Most estates run their own, because moving unrooted material any distance is a good way to lose it. The scale is larger than it sounds. Replanting even a small proportion of an estate’s area each year means raising hundreds of thousands of plants, and each of them has to survive roughly a year of daily attention before it is worth anything. Nurseries are therefore treated as permanent infrastructure by estates that take replanting seriously, and are frequently the first thing to be cut when money is short.

Mother bushes and why they are chosen carefully

Cuttings come from designated mother bushes, kept for the purpose and not plucked commercially, because a bush being harvested does not produce the long, semi-hardened shoot that roots well. The bushes are selected for identity as much as vigour: a mother bush block that has quietly acquired a few off-type plants will propagate them faithfully for decades. This is one of the mundane ways clonal identity degrades in practice, and it is why a cultivar name on a smallholding several propagation generations from a research station is a weaker claim than the same name on a field planted directly from institute material. Mother bush blocks are therefore managed as a separate category of planting with their own records, their own pruning regime aimed at producing rooting wood rather than crop, and periodic rogueing to remove off-types. Where that discipline lapses, a cultivar name gradually becomes the name of a local population that resembles the original rather than of the original itself — which is common, rarely disclosed, and not necessarily a bad thing agronomically.

Sleeving, rooting and hardening off

The cutting is set into a sleeve or bed with the leaf left on — it is the plant’s only energy source until roots form — and held under shade and high humidity for the months it takes to root and produce new growth. Then comes the part that decides survival in the field: hardening off. Shade is progressively removed and watering reduced over weeks, so the plant develops the thicker cuticle and the water-conserving habit it will need outdoors. A plant taken straight from full nursery conditions into a field in the dry season will usually die, and a plant hardened off properly will usually not. There is no shortcut, and the calendar for it is set by when the rains are expected rather than by when the plants happen to be ready. That constraint runs backwards through the whole operation: because planting out has to hit the start of a reliable wet season, the cuttings have to be struck the previous year on a date calculated from it, and a nursery that misses the window carries its plants for another twelve months at its own cost. Sleeve size, watering rate and shade removal are all scheduled against that fixed end date.

Preparing the land it goes into

Planting out is normally timed to the start of a reliable wet season. The ground is cleared, and on any slope worth the name it is laid out on the contour — rows following the level rather than running up and down — because tea fields are planted for fifty years and a slope planted the wrong way loses its topsoil in the first decade. Spacing is a real decision rather than a default: closer spacing closes the canopy sooner, shades out weeds and raises early yield, while wider spacing gives each plant more soil volume and makes mechanical harvesting geometry work. Rows are frequently laid out at planting for a machine that will not arrive for twenty years, because changing your mind later means replanting. On steep ground the contour rows are usually built as narrow terraces or supported by planted grass strips, which costs a great deal of labour once and saves soil for decades. Drainage is cut at the same time, because tea will not tolerate standing water and a field that floods in one corner will simply have a dead corner for its whole life.

Shade trees, nurse crops and the first two years

In many origins the shade trees go in before or with the tea, because a young plant in full tropical sun is exposed in a way a closed canopy will later avoid. Fast-growing nurse species are used for temporary cover while slower permanent shade establishes, and legume ground covers are often sown between rows to hold the soil and add nitrogen while the tea is too small to cover it. The first two years are weeding, watering, infilling the plants that failed — gap filling, which is a permanent annual job on any estate — and resisting the urge to pick. Nothing about this stage produces revenue, and that is the whole difficulty of it. Weeding in particular is relentless: a young tea plant is small, slow and easily overtopped, and a field lost to weeds in its second year rarely recovers to the yield it would otherwise have reached. Where herbicides are not used — organic systems, or simply places where labour is cheaper than chemicals — this is the single largest labour demand on an estate outside the plucking season.

What goes wrong

Most failures at this stage are failures of timing rather than of technique: planting out too late in the rains, hardening off too fast, or gap filling into a field where the established plants have already taken the water and light, so the replacements never catch up. A gap-filled bush planted five years after its neighbours will be shorter than the plucking table for its whole life and will be cut every round without ever being properly harvested. Walk an old field and the patchy, sunken places in the canopy are usually the record of a replanting that did not take, which is why estates that keep good nurseries regard them as infrastructure rather than as a cost line. The other common failure is subtler and shows up only in the finished tea: filling gaps with whatever plants happen to be available rather than with the same clone. A field that started as a uniform block and has been patched over thirty years with three different clones flushes at three different times, which quietly reintroduces every problem clonal planting was adopted to solve.
