Hour zero: the leaf is already changing
A plucked shoot is a living tissue that has been severed from its water supply. It begins losing moisture immediately, it begins respiring its own reserves, and the clock on everything that follows has started. This is why the first operation in every tea factory is logistical rather than technical: get the leaf out of the sun, out of deep piles where it will heat and bruise under its own weight, and into the building. Leaf carried in tightly packed sacks on a hot afternoon arrives partly cooked and partly bruised, and no subsequent skill recovers it. A great deal of the difference between a good factory and a poor one is visible in the first hour, in how the leaf is transported and how it is unloaded. The physical constraints here explain a lot about where factories are. Leaf has to reach a building within hours, which is why tea factories sit inside their fields rather than at a convenient road junction, and why a bought-leaf factory buying from scattered smallholders faces a problem an estate factory does not. Every additional hour on a truck is a small permanent reduction in what the leaf can become.
Hours one to three: the branch point
Here the category is decided. If the leaf is going to be green tea, it is spread thinly to even out its moisture and then heated — within hours of picking, sometimes within one — because the whole intention is to stop change before it starts. If it is going to be anything else, it goes onto a withering surface and is left. Oolong takes a third route: outside into the sun, on cloth, for a period measured in tens of minutes and watched closely, then indoors to cool and rest. Three baskets from the same field, three destinations, and after these three hours they can no longer be swapped. In practice the decision was taken long before the leaf arrived, because a factory is equipped for one or two routes and not for all of them. What is genuinely decided in the moment is narrower and still consequential: how long to wither given today’s weather, whether the intake is good enough for the top grade, and whether to make the difficult tea at all this week. The category is set; the quality band is not.
Hours three to sixteen: the long wither
For black, white and oolong tea this is the longest single stretch of the process and the least dramatic to watch. Air moves through a bed of leaf; the leaf goes limp; its composition shifts. For a black tea the target is leaf pliable enough to be rolled without shattering, reached overnight. For a white tea this stretch is the entire manufacture — nothing else will be done except drying — so it runs far longer and the decisions are all about airflow, temperature and whether the weather cooperates. For an oolong the wither is punctuated: rest, shake, rest, shake, through the night, with the maker sleeping in short intervals between rounds and judging progress by smell. The invisibility of this stretch is why it is so often skipped in descriptions of tea production, and why it is also where a great deal of quality is lost. Nothing photographs well; a bed of leaf looks the same at hour four and hour ten. But an uneven wither cannot be corrected downstream, and a factory that turns its beds and one that does not are producing measurably different intake at the roller by morning.
The overnight shift
Tea factories run at night, and this is why. Leaf plucked during the day is withered overnight and rolled in the early hours so that oxidation runs in the cool of the small morning, which is when the ambient conditions are most favourable in most producing climates. An oolong maker’s night is the most demanding version: the shaking cycle has to be judged in real time, the intervals between rounds shorten as the leaf develops, and the decision about when to stop and fix cannot be delegated to a clock. This is not romantic detail — it is why oolong costs what it does, and why factories that cannot staff a night shift do not make it. The scheduling also runs backwards into the field. Because the factory has a fixed capacity per night, the number of pickers sent out in the morning is calculated against it, and a field left a day late because labour was short produces leaf that arrives on top of an already full trough. Overloading a wither is one of the ordinary, unglamorous ways a good day’s picking is turned into an average day’s tea.
Hours sixteen to twenty-four: rupture and oxidation
The withered leaf is rolled or cut, and the moment cells rupture the reaction starts. Rolled leaf goes into shallow beds in a cool, near-saturated room, and over the next hours it changes colour from green through copper towards a dark reddish brown and its smell moves from cut grass through apple to a full ripe fruit note. The manager takes the decision to stop on that smell as much as on the colour or the clock, and the way it is stopped is simply to put the leaf into the drier: the first seconds of heat end the reaction. Left ten minutes too long the tea flattens and sours, and there is nothing downstream that recovers it. Bed depth is the variable that outsiders never hear about and managers think about constantly. The reaction generates heat, so a deep bed cooks in its middle while its surface dries and stops changing, and the resulting lot contains both over- and under-oxidised leaf with no way to separate them. Shallow beds, cool rooms and high humidity are all in service of the same objective, which is making the whole batch do one thing at one rate.
Hours twenty-four to thirty: drying, and stopping
Drying is done in stages, because moisture inside the leaf takes time to migrate to the surface: a hot first pass takes off the free water, a rest lets the interior equalise, and a cooler second pass takes the tea to storage dryness. Then it is over. The leaf that was on a bush thirty hours ago is now a stable product that will be sorted, graded, packed and shipped. Everything that will ever be said about that tea — its category, its grade, its character, whether it can age — was settled inside that window, by decisions taken mostly at night by people whose names will not appear anywhere on the packet. Two categories break this timetable and are worth naming as exceptions. White tea runs long past thirty hours, because its wither and its drying are effectively one continuous operation lasting days. Oolong extends the other way, through hours of rolling and then months of staged roasting. Everything else — green, yellow, black, and the maocha that becomes pu-erh — is essentially finished inside a day and a half of leaving the bush.
